AI systems for HVAC operators

Stop losing the jobs you already paid to get

AI systems that answer the calls you miss and chase the estimates that went quiet — built into the software you already run. We find which leak is costing you most before you buy anything.

No pitch deck and no obligation. You leave the call with a ranked map of where your revenue is leaking — whether or not you ever hire us.

The status quo

Your revenue does not leave in one place.
It leaves in five.

None of these appear as a line item. They appear as a season that felt busy and a number that did not move.

4:40pm, first heat wave of the year

Three calls come in while both CSRs are already on the phone. Two go to voicemail. Neither caller leaves one.

Those two called the next company on the list before your voicemail beep finished.

Nine days after a system quote

You drove out, took the measurements, wrote the proposal, sent it. Then nothing — and nobody on your team owns the follow-up.

The most expensive lead in your business goes quiet, and you never find out whether it was price, timing, or a competitor.

Saturday, 11am

A form fills in from the ad spend you paid for on Friday. It gets read Monday at 8.

By Monday they have booked someone. You paid for the click either way.

The month a maintenance agreement lapses

The renewal was a task in someone's queue. The queue got busy. The agreement quietly expired.

Recurring revenue you had already earned, and the tune-up visit that would have found the failing unit.

Three years after a repair

A past customer needs a full replacement. They do not remember your company name, so they search.

You paid to acquire that customer once. Somebody else gets the install.

Your numbers, not ours

Work out what the gap is actually worth.

We have not put an industry average anywhere on this page, because your shop is not an average. Move the sliders to your real numbers and see the size of the pool you are currently leaving on the table.

How it works

One leak. Diagnosed, then closed.

We are not going to sell you a platform. Four steps, one gap at a time, with a written scope before anything gets built.

  1. 01

    Diagnose

A 20-minute call where we work through your actual numbers — call volume, what happens after hours, how many estimates go out versus close, what your dispatch software already does.

You leave with the map of where your revenue is escaping, ranked. That happens whether or not you ever hire us.

  2. 02

    Scope one leak

We pick the single highest-value gap and scope a system for it. Fixed price, defined finish line, written down before anything starts.

One system, not a platform migration. If the honest answer is that your leak is a process problem rather than a software problem, we say that.

  3. 03

    Build around your setup

The system is built to work inside the phone system, dispatch software and CRM you already run. Your team does not learn a new tool.

Typical build is measured in weeks, not quarters. You see it working on real traffic before it handles anything unsupervised.

  4. 04

    Tune on real calls

We listen to what actually happens, and adjust. Handing a conversation to a human is designed in as a normal outcome, not a failure state.

You keep the recordings and the transcripts. If it is not earning its keep, you will be able to see that in the data rather than take our word for it.

Why it works

The constraint in an HVAC business is not intelligence. It is coverage.

Your best CSR holds one conversation at a time, during the hours you can afford to staff, until they go home. A system that never queues, never sleeps and never forgets the follow-up on day nine does not have to be smarter than your team. It has to be there.

The economics of answering first are well documented

Leads contacted within five minutes were 21x more likely to qualify than leads contacted after thirty.
MIT / InsideSales Lead Response Management study, Dr James Oldroyd
Across 2,241 US companies, the median first response to an online lead was 42 hours.
Harvard Business Review, The Short Life of Online Sales Leads

Both studies looked at B2B online leads rather than HVAC, so treat them as the direction of travel, not your numbers. The mechanism is the one your dispatcher already knows: the company that actually picks up usually gets the job.

What we build

Six systems. You need one.

Each one closes a specific gap. Working out which gap is yours is the entire purpose of the first call — and it is genuinely possible that the answer is none of them.

The fastest thing to fix

Missed-Call Recovery

What it closes

Every call you do not answer gets a text back within seconds. It works out what the caller needs, how urgent it is, and gets them onto your schedule instead of onto a competitor's.

Fits

Any shop with a visible phone number and no process for calling missed callers back.

Build

Fastest build

Engagement

$2,500–$7,000

Your most expensive leads

Estimate Follow-Up

What it closes

Follows up on quotes that went quiet, answers the ordinary questions, and surfaces the real objection — price, timing, financing — to your salesperson instead of letting it die in silence.

Fits

Companies doing installs or replacements with a formal estimate step.

Build

Fastest build

Engagement

$2,000–$6,000

Speed on paid traffic

Lead Response System

What it closes

Answers new web and ad leads in minutes rather than hours, qualifies them, and keeps following up with the ones who never reply the first time.

Fits

Companies running paid ads or online quote forms with real lead volume.

Ongoing: Ongoing tuning and a monthly performance review

Build

Medium build

Engagement

$4,000–$12,000

Coverage you cannot hire for

AI Receptionist

What it closes

A voice agent that answers inbound calls, triages the emergency from the tune-up, collects the job details, and books or routes — including at 2am in February.

Fits

Shops with real call volume, after-hours or emergency service, and phone-first customers.

Ongoing: Monthly hosting and call-flow tuning

Build

Deepest build

Engagement

$8,000–$25,000

The admin tax

Operations System

What it closes

Summarises and prioritises incoming jobs, flags scheduling conflicts, writes the technician brief, and pulls up customer history so your dispatcher stops digging for it.

Fits

Multi-technician or multi-location operations already running dispatch software.

Ongoing: Ongoing systems support

Build

Deepest build

Engagement

$10,000–$35,000

When the leak is elsewhere

Something Else Entirely

What it closes

Plenty of the best opportunities are not on this list. If discovery turns up a process that is costing you more than any of the above, we scope that instead.

Fits

Any operation where the diagnosis points somewhere unexpected.

Build

Scoped to the problem

Engagement

$3,000–$30,000

Those are typical engagement sizes, not quotes. Scope and price are fixed in writing before anything is built, and where a system needs ongoing hosting or tuning it is priced separately and named up front. We publish the ranges because “how much?” is the question everyone has and nobody wants to spend a call getting to.

Proof

The clearest evidence we have is that we run this on ourselves.

Hear it for yourself

There is no public demo line yet. Ask on the call and we will run a live one while you listen, rather than play you a recording that has been cut in our favour.

Book the call

We run it on ourselves

Lapus's own outbound is handled by the same kind of system we build for HVAC companies. A voice agent — we call him Lorenzo — makes the calls, works out whether there is a real problem worth a conversation, and books the meeting. He says he is an AI, because the alternative is a bad first impression the second somebody asks.

You watch it before it runs alone

Nothing handles your customers unsupervised on day one. You see it working on real traffic, listen to what it actually says, and sign off before it is left to run. Escalating to a person is designed in as a normal outcome, not an error state.

You keep the evidence

Recordings, transcripts and the system itself stay yours. If it is not earning its keep, that will be visible in your own data rather than something you have to take our word for.

Why Lapus

You have four options. Three of them are sometimes right.

Including doing nothing. Here is the comparison with our own limitation left in, because you are going to find it anyway.

Do nothing

Where it wins

Costs nothing today, and the business is still running.

Where it stops

The leak is not visible on your P&L. It shows up as a season that felt busy and a number that did not move.

Hire another CSR

Where it wins

A real person, judgment included, who your customers can hear is a person.

Where it stops

Salary plus load, one conversation at a time, business hours only — and the calls you miss are concentrated in exactly the hours you cannot staff.

Subscribe to an AI receptionist

Where it wins

Fast to switch on, predictable monthly fee, and genuinely good if answering the phone is your whole problem.

Where it stops

It is one product, and it assumes the phone is the leak. If your money is actually going out through dead estimates or lapsed agreements, it will not touch that.

Build the system with LapusUs

Where it wins

We find out where the money is actually going first, then build one system for that gap, inside the software you already run.

Where it stops

It is a project, not a switch — scoped, priced and built. If a subscription tool genuinely covers your situation, we will tell you to buy that instead.

What you are probably thinking

The parts you are sceptical about.

These are the six things owners actually say on a first call. Here they are in advance, so the call can be about your numbers instead.

Is this another AI gimmick?

Fair question, and the honest test is whether it moves a number you already track. Every system we build is aimed at one measurable thing — calls answered, estimates closed, agreements renewed. If it cannot be pointed at a number, we do not build it.

My customers will hate talking to a robot.

Some will, which is why handing off to a person is designed in rather than bolted on. The comparison that matters is not agent versus your best CSR. It is agent versus voicemail at 7pm — and nobody prefers voicemail.

I already have an answering service.

Then the question is what happens to the message. An answering service takes it. What we build qualifies the caller, checks urgency, and gets the job onto the calendar — so you are not chasing the note back down the next morning.

I am not ripping out my dispatch software.

Good, and you should not. Everything is built to sit on top of the phone system, dispatch software and CRM you already run. If we cannot make it work with your stack, that is our constraint to solve or to be honest about.

My team will not use it.

Most of what we build is not something your team logs into. It works on the calls and follow-ups that are currently falling on the floor. The dispatcher sees better-prepared jobs; the workflow does not change.

What if it gets something wrong?

It will, at some point, which is why it escalates rather than guesses on anything safety-related or unclear. You keep the recordings and transcripts, and tuning on real calls is part of the engagement rather than an upsell.

Who you will be talking to

I would rather understand one trade properly than sell a generic automation product into ten.

I started Lapus because I kept finding the same thing in service businesses. The software was fine. The team was fine. Money was still walking out through the gaps between them — the call nobody could get to, the quote nobody chased, the renewal sitting in a queue.

HVAC first, and only HVAC for now, because those gaps are specific and the fixes are specific with them.

We are early, and there are two sides to that. You will not find a wall of customer logos on this page. You will also get the person who builds the thing on the call rather than an account manager working from a script. If your problem is not something I can genuinely fix, I will say so on the first call. That costs me twenty minutes and saves you considerably more.

The next step

Twenty minutes. Your numbers.
A straight answer.

If the honest recommendation is an off-the-shelf tool, or doing nothing until after the season, that is what you will hear. There is no second call unless you ask for one.

  1. 01You walk me through how calls, estimates and follow-up actually work today.
  2. 02We put numbers to the two or three biggest gaps, using yours rather than ours.
  3. 03I tell you which one is worth closing first — and whether it is worth closing at all.
Book a 20-minute call

Or email ben@lapus.ai if that is easier.

Worth saying plainly: this usually only pencils out above roughly $1M in revenue. Below that the leaks are rarely large enough to pay for the fix, and we would rather tell you now than at the end of a call.
